The Renewal Conversation Started Too Late

Renewals, contracts and recurring agreements are decided before the reminder is sent. Working backwards from the date changes the outcome.

Anything with a renewal date (a lease, a contract, a membership, an annual agreement) has the same failure pattern: the process starts when the date is close, and by then the decision is made.

Working backwards

Take the renewal date and work back through the decision:

  • When do they start thinking about it? For a significant commitment this is often months out.
  • When do they start looking at alternatives? Usually shortly after that.
  • When would they have to decide to give proper notice?

The first contact should be before the first of those, not after the last.

What to do in the run-up

Make sure the relationship is in good order. Renewal is decided by the whole period, not by the conversation at the end. Any outstanding issue should have been resolved months ago, and if it has not, that is the first job.

Ask early and informally. A conversation four months out about how things are going is not a renewal pitch, and it will tell you what you need to know.

Handle the objection while there is time. Something raised four months out can be fixed. The same thing raised two weeks out cannot.

Make the renewal itself simple. Friction at the point of renewal loses people who intended to stay.

The signals

Same principle as churn generally: engagement relative to their own normal. Fewer interactions, unresolved issues, a change of contact on their side, questions about terms. Any of those in the six months before a renewal is worth a conversation.

A change of decision-maker on the other side is the strongest single signal, and it is easy to miss.

Automate the calendar, not the conversation

The system's job is knowing every renewal date, working backwards to the right contact points, and making sure nobody's renewal creeps up unnoticed. The conversations themselves should be conversations.

That division is the whole design. Missing a renewal because it was not on anybody's radar is an unforced error; losing one after a proper conversation is a business outcome.

Measure the right thing

Renewal rate is the headline, but track how far in advance the process started for each one. The correlation is usually obvious and it makes the case for starting earlier better than any argument.
